Breaking the founder bottleneck

A 16-person Düsseldorf communications agency had a strong reputation, great clients, and a hard ceiling: every pitch required the CEO’s personal touch. Growth was capped at founder bandwidth. An Edge Twin changed the equation.

The bottleneck

The agency had built a strong reputation in B2B communications. Clients trusted them. The team was capable. But every new business pitch required the CEO to personally shape the strategy, write the key slides, and lead the presentation.

That worked at 10 people. At 16, it was breaking. The CEO was the bottleneck on growth — not because the team couldn’t do the work, but because the pitch methodology lived entirely in the CEO’s head. There was no systematized way to turn a client brief into a winning pitch without the founder in the room.

This is the pattern that limits every founder-led service business: the founder’s expertise is the product, the sales engine, and the quality control. Three jobs. One person. Growth stops when that person runs out of hours.

What we did

Backcasting Workshop

Started with a full-day backcasting session. What does a winning pitch look like in 12 months? Worked backward to map the required capability: brief intake, research synthesis, strategic framing, narrative structure, deck assembly, and rehearsal preparation.

Process Extraction

Documented the CEO’s implicit pitch methodology. Every step from receiving a brief to delivering the presentation. Identified where the CEO’s judgment was essential and where it was pattern recognition that could be systematized.

Edge Twin Design

Designed the agent cluster: Brief Analyzer (extracts requirements from RFP/brief), Research Synthesizer (pulls client context, market data, competitor positioning), Narrative Builder (structures the argument from findings), and Quality Check (validates against the CEO’s success criteria). Humans stay in the loop for final creative judgment.

First Pitch Shipment

Built and tested the Edge Twin on a real client pitch. The system produced the first draft architecture. The CEO reviewed, refined, and presented. Result: pitch delivered with the CEO’s methodology but without the CEO doing all the preparation work.

Key insight
